Your Obeya: Powered by Visual Thinking
Friday November 15, 2024 9:45am - 10:15am CET
Are there limits to Obeya? If yes, why? If no, how … how do we make our Obeyas break through perceived boundaries and grow? As Dr. Gwendolyn Galsworth, leading visual workplace/visual management expert, opens the 2024 Obeya Summit, she recognizes the Obeya as an essential component of every company’s journey to operational excellence—even as she notifies us of the need to go further.

To what extent does your Obeya reflect the requirements and demands of human brain function? To what extent does your Obeya trigger curiosity and grow capability? Do you use it to merely monitor information or to take us on a true journey of discovery? Does it simply reflect the what-is state and confirm your expectations—or does it disclose and reveal? To what extent does your Obeya grow leaders and require them not just to keep going—but to keep driving?
The answers to these questions and more are rooted in your understanding of visual thinking—how and why the brain connects to the eye, heart, skin, and human will … and what thinking really means.

Dr. Galsworth is the author of seven books on workplace visuality and strategic improvement, born in the boardrooms and operational landscapes of her clients—clients seeking not just improvement but transformation. Join her as she shares powerful concepts, principles, and insights that are bound to provoke higher performance from the Obeyas you already love.

Modernizing the Leadership System - Accelerating Organizations
Friday November 15, 2024 10:15am - 10:40am CET
In the past five years, the interest for Obeya has grown. We see many organizations use Obeya to improve the capability of steering the organization. Unfortunately, many Obeyas do not stand the test of time. There are many reasons why this happens, but the key causal factor is the lack of attention to the leadership system, of which Obeya is a part. Organizations spend substantial amounts of effort on adjusting their operational system towards Lean, Agile, DevOps or something else … but fail to adapt the leadership system. In this presentation, Niels Loader will give you a new view on organizational systems and the role of leadership within them. He will show the key position of Obeya and the links to other aspects that can be built based on the insights gained from the Obeya. This, in turn, will provide you with the insights necessary to make your Obeya successful and sustainable.

At the end of this session, you will have new insights into the systemic context of Obeyas. You will have a model that will ensure that you are able to help organizations to embed Obeya better into their way of working.

Co-creating Engagement Using the Open Decision Framework
Friday November 15, 2024 11:00am - 11:45am CET
Agile transformation is challenging. Any significant change is! So, how can we spark engagement in an organisation with over 5000 people?

Culture and community cannot be constructed; they must emerge organically. How can we nurture an environment where time and commitment are limited, akin to an open source project with volunteer contributors?

The Open Decision Framework (ODF) is essential for fostering engagement and making decisions that everyone can support, whether in a corporate setting or a community. Integrating the ODF into your Nemawashi process and Obeya room can significantly unify people and initiate a vital feedback loop.

In this talk, I will introduce the Open Decision Framework and share insights from our experience using it to co-create a vision statement for a 5000+ employee organization. I'll discuss how we collaborated remotely, the benefits and challenges we faced, and how an open decision-making process positioned us for success.

This presentation will offer practical examples and learnings, providing you with the tools to implement the ODF in your own organisation and drive successful, inclusive transformation.

Key learnings:
  • Understand the principles and application of the Open Decision Framework (ODF) in fostering engagement and decision-making in large organisations.
  • Effectively integrate the ODF into the Nemawashi process and Obeya room to enhance collaboration and initiate a crucial feedback loop.
  • Implement Open decisions and understand their benefits and preparation steps.

Scaling in the World of Obeya
Friday November 15, 2024 11:15am - 12:00pm CET
Obeya is developing rapidly. In many organizations Obeya’s are popping-up like mushrooms. Usually different types of Obeya’s, in different forms and with different ways of working. This is a clear indication of its success! However, if not managed properly, falling victim to its own success is a real risk. We experience that in these situations questions are being asked, for example how the Obeya’s relate to the organizations governance and management model, how the Obeya’s relate to each other, the wish to connect and consolidate Obeya’s, the need to standardize way of working over Obeya’s etc. We believe that the concept of "Scaling Obeya" can help to face these challenges. We will dive into the concept of scaling Obeya, share with you a prototype of the model we have developed, and would like to test the model together with you.

Key learnings:
  1. You will have a view on the key challenges around expanding Obeya’s within organizations, focused on the type and form of Obeya’s, the steps and challenges in growth of Obeya and the role of Obeya within strategic portfolio management
  2. You will understand what the concept of Scaling Obeya is and how this concept can help to face the challenges of growing Obeya within your company
  3. You will experience what patterns are important and test a prototype model and also have a view on lessons learned on how other organizations deal with the challenges of scaling

Managing Healthcare Transformations: Agile Strategies with Obeya Visual Management
Friday November 15, 2024 11:30am - 12:15pm CET
The Dutch healthcare sector is facing a huge challenge. There is a growing demand for care, but at the same time care professionals are becoming increasingly scarce.

This requires the healthcare sector to make strategic choices and a different kind of way of organizing and working (smarter). In order to keep healthcare good, accessible and affordable for the future agreements have been made between the Dutch Government and a large number of parties in the healthcare sector in 2022: The Integral Care Agreement (IZA). Noord West Ziekenhuis (NWZ) is one of the first Hospitals that has started in 2023 their own IZA Transformation program: Stroomversnelling. See details below for the more information on NWZ.

The transformation program consists of 20 strategic themes and has a duration for 5 years (2027). The program is fully managed in an agile way of working with use of an obeya/visual management.

During this interactive workshop Sanne, Janneke and Myrna of Noord West Ziekenhuis and Eric of Eraneos will give a practical insight in how the Obeya and used to manage a multi year complex program.

Key learnings:
  • Get insights, good practices and lessons learned how to manage a complex multi year program in an agile way with multiple parties involved using Obeya as the center of everything.
  • Insights on how to create a culture of safety, openness, flexibility, focus and maximum learning
  • Get practical insights how you could kick start with a Transformation Obeya within your own (healthcare) organization in order to achieve (transformation) objectives.

Humane Management: The Psychology & Neuroscience of Visual Management in Obeya
Friday November 15, 2024 1:00pm - 2:00pm CET
Obeya stands out as a powerful tool for enhancing team clarity, collaboration, and organizational effectiveness. At their core, visual systems provide context, narrative, and real-time communication, creating a humane system to boost productivity and foster a more collaborative and focused work environment. For any Obeya to work, people need visualizations that mean something to them on a practical and personal level. Systems they personally create and maintain are more likely to provide the information they need and a continuous reward for their use.

We want to build Obeyas that people will use and benefit from.

Drawing from decades of experience in visual management, Jim and Toni will delve into:

  1. The Psychology / Neuroscience of Obeya: Understanding how our brains are wired to quickly process visual information and how Obeya leverages this, exploring concepts such as cognitive load reduction and motivational triggers that make Obeya an engaging and effective psychologically-safe tool.
  2. Building Effective Boards: Practical insights on creating visual boards that resonate with team members, tapping into psychological principles of engagement and motivation.
  3. Obeya as a Multi-faceted Tool: How Obeya serves as a tactical, strategic, and psychological instrument, replacing inefficient communication methods with visually compelling storytelling.
  4. Creating a Healthy Workplace: The role of Obeya in fostering transparency, reducing stress, and promoting a culture of continuous improvement.

Jim and Toni will provide a deeper understanding of why Obeya works with the knowledge worker’s “machinery” - their brains! - and how to leverage these insights to create more productive, effective, and above all humane work environments.

Keeping Obeya Alive in an Ever Changing Corporate Environment: the Story of Albert Heijn
Friday November 15, 2024 2:15pm - 3:00pm CET
Once upon a time there was a brick and mortar store owned by an entrepreneur called Albert Heijn. After a while he figured out that his customers will really enjoy having groceries delivered home.
Today, 137 years later, the legacy of Albert Heijn is pulsing through the bricks of the proud office in Zaandam and in the 0s and 1s of the code of our digital products.
A flashback to 2019, when our department, called AH Technology, was about 30 teams that cared for our online presence, delivery and all the tech of the stores.
Before Covid hit, we were already around 40 teams. Today, we are... 100, and counting.
We were doing pretty good at the time but as the growing pains started showing, we really found ourselves in need of a lightweight, straightforward way immediately show how we were doing.
So we discovered Obeya. Our journey has been full of surprises, experimentation, excitement, blood, sweat, and tears, and we would love to share them with our fellow Obeya-enthusiasts.

Key learnings
  • You will be inspired on what Obeya (rookie) mistakes to avoid
  • You will learn how to get management on your side as a facilitator

A Specific Obeya for Visual Product Development
Friday November 15, 2024 2:15pm - 3:00pm CET
Our approach is to create a comprehensive and complete visual Obeya space, divided into key visual components:
  1. Vision and strategy board: a visually engaging representation that captures the overarching product vision, strategic goals and long-term objectives and ensures that all team members are aligned with the company's mission.
  2. Performance dashboards: real-time visual metrics and KPIs that track product value performance, user engagement and technical health, providing instant insight into product status and areas requiring attention.
  3. Improvement wall: a dedicated visual space for continuous improvement initiatives, including feedback loops, retrospective results and action plans that foster a culture of continuous improvement and learning.
  4. Stakeholder map: a visual representation of all stakeholders, their roles, responsibilities and communication channels, facilitating clear and effective stakeholder engagement and management.
  5. Context diagram: A visual representation of the products ecosystem, including integration with other systems, market positioning and user personas, providing the developer with a clear understanding of the product's value proposition.

Key learnings:
Comprehensive visual approach:

After 30 years as designer, manager, trainer, facilitator, coach for Six Sigma, lean product development, agile coach and Scrum Master, I would like to share my learnings with you.
start always with the people and the golden circle (Start with why)
  • 1st People
  • 2nd  Processes
  • 3rd Products and Services
Together with the people, improve the processes, if this is needed.
Toyota said: We are developing people – they are developing good products and services
    • Use the Toyota Coaching Kata with PDCA and A3 thinking
    • Lifelong learning is a need
    • Sharing is caring
Learning by doing is effective
Invest time and resources in Team work:
TEAM means: Together everybody achieves more
  • Good to read Rini van Solingen: How To Lead Self-Managing Teams?
Improve your processes: here comes an experiment: change your meeting environment
My Hypothesis: Change the environment and you change people's behavior
  • e.g. usage Obeya, stand up meetings, support  self-empowered teams
Distributed collaboration is necessary and sensible
That is my Session: visit and review the fully hybrid Obeya in the Partner Suite.
See, what is needed. Ask questions and get answers.
